A roadmap is a well-formatted guess

Why dates on a roadmap turn good ideas into bad commitments, and the format I use so the team and stakeholders end up reading the same thing.

Here is the thing nobody tells you in your first PM job: a roadmap is a guess with good formatting. The formatting is the dangerous part, because it makes the guess look like a promise.

Dates are where good ideas go to become bad commitments.

What I tried next was simple. Six weeks of detail, then themes, then an honest fog labelled “later”. Stakeholders disliked it for a quarter and then never wanted to go back.

What changes when you drop the dates

The team stops negotiating scope in secret and starts talking about bets. Roadmap meetings become conversations about which problem is worth attacking first, not about why something shipped late.
